The densest fifty feet in commercial construction: what the drive-thru does when one link drops

In-N-Out opened California's first drive-thru in Baldwin Park in 1948, and the piece that mattered was a two-way speaker box that let a driver order without leaving the car (In-N-Out's own history calls it that; the drive-in as a concept is older). One speaker, one microphone. Link one.

The lane has kept adding links ever since, and behind today's menu board the fast, smart order is really a signal chain: a dozen low-voltage systems wired in series across about fifty feet, where any single link can take the whole order down. Voice AI takes the order, the board upsells by daypart, the kitchen sees the ticket before the car reaches the window. On the site plan it's still one lane.

Which is the whole problem with a chain.

The person who finds out which link is weakest isn't the integrator who commissioned it. It's the crew member on the headset and the driver at the speaker, on an ordinary Tuesday eight months after everybody signed off and left.

Fifty feet, wired in series

Walk it from the street. A loop or sensor in the pavement notices the car and starts the clock the operator gets graded on. Then the speaker post and its microphone, the same link In-N-Out strung up in 1948, now asked to carry a conversation the software has to understand over idling engines and wind.

Behind that sits the voice AI and the on-site compute that runs it. Then the confirmation screen that shows the driver what the system thinks it heard. The crew headset base station ties the person back into the lane, and a kitchen display puts the order in front of whoever is building it. A network underneath carries all of it, plus the cameras, the timers, and the interior menu boards, because a board showing last week's price is its own kind of outage.

Every one of those is low-voltage, and every one is a single point of failure. Wired in series, a dead link doesn't slow the order down. It stops it.

When it stops, the driver doesn't file a report about the presence loop. He repeats himself, louder, then decides the place is slow. That's the whole review.

The newest link is the one that dropped

Voice AI is the newest link, and it shows up with the best numbers. SoundHound, the vendor, reported White Castle's automated lanes completing about 90 percent of orders and processing one in just over 60 seconds, and committed to more than 100 lanes by the end of 2024. Those are the vendor's figures, measured on the vendor's terms, worth knowing before anyone treats them as a promise.

McDonald's ran the same idea harder. It tested automated order taking with IBM across a fleet of restaurants, the whole point being to put the voice at the speaker post and take the crew out of the transaction. The claim was accuracy and speed. The operating reality: McDonald's pulled it from more than 100 restaurants and shut it off in every test location by July 26, 2024, telling operators it still saw "an opportunity to explore voice ordering solutions more broadly." Even the largest operator on earth found the newest link was the one that took the lane down.

That is a separate decision from the compute itself, which McDonald's is still buying. In December 2023 it signed a broader deal with Google Cloud, edge computing and generative AI bound for thousands of restaurants. That is the compute under the counter, not the voice at the speaker post, and it does nothing to un-pull the test McDonald's pulled.

What actually holds is the version with a person still in it. Wendy's runs FreshAI, also on Google Cloud, and reports about 86 percent order accuracy when the AI is left alone. Let a crew member join the conversation and fix the order before it hits the POS, and Wendy's reports that number reaching about 99 percent (it counts the order as a success there even when a human stepped in, which tells you exactly where the reliability lives). One Columbus test site posted service times about 22 seconds faster than its regional average, with a crew member still in the conversation the whole time.

So the drive-thru that works still has the crew member in it, at the headset, turning the 86 into the 99. That person is the backstop the spec sheet doesn't list. The operator finds that out the first morning the AI goes soft and the line stops moving.

Everything in the chain lives outside

Every link in that chain lives outside, in the fifty feet a customer waits in with the engine running. Heat, glare, rain, and a bumper now and then. A menu board that looks brilliant in a showroom can wash out to nothing in afternoon sun, so it has to be high-brightness and sunlight-readable, sealed against water and dust, mounted to take years of weather. None of that surprises an integrator who does outdoor AV. All of it ambushes the one who doesn't.

The audio is the link that fails quietest. Intelligibility over engine noise and wind isn't a switch you flip; it's gain structure and coverage worked out for an occupied lane, not the empty lot at two in the morning where the tech commissioned it. A board that reads a little dim and a speaker that sounds a little muddy both pass on commissioning day. They fail in July, at noon, with cars stacked to the street.

The operator who inherits that doesn't know the display is underdriven or the mic gain is set wrong. He knows the customer keeps saying "what," and the lane keeps backing up, and he starts to think he's the problem. Nobody tells him it's the install.

The client is the operator, and the operator files

The lane isn't the prize. The operator behind it is. Quick-service brands are multi-site and rigid about consistency, so the integrator who proves out one location to a corporate or franchise standard has auditioned for the rollout. Win the standard, and every remodel and reimage across dozens of stores flows to the incumbent who already knows the spec.

That work shows up in the record before it shows up in the lane. A restaurant files to build, remodel, or reimage, and inside the filing is a drive-thru full of AV scope that still has to be designed and commissioned. And the lane doesn't stop needing you at opening. Displays need support, software needs updating, the network needs tending, and a busy restaurant can't eat downtime on the systems it now runs on. The integrator who wired the chain is the one the franchisee calls when a link drops, the recurring account the one-and-done trades never see.

Order at the speaker tomorrow morning, and the whole chain is invisible as long as it works: the loop, the mic, the AI, the screen, the headset, the kitchen display, the network, fifty feet of it, in series. When it doesn't, one crew member covers for the weakest link and one driver decides how the morning is going. Neither of them installed it. Both of them find out, on a Tuesday, which link the integrator left soft.
